Multi-site manufacturing business

Protecting Margins whilst Preserving Manufacturing Capability

The challenge

The business had experienced declining revenue and a sharp deterioration in margins. It needed to protect profitability during difficult trading conditions while maintaining its manufacturing capacity.

The immediate priority was to identify practical, short-term reductions in non-payroll costs that could improve margins without compromising the business’s ability to operate.

Our approach

Through discussions with the leadership team and a review of expenditure, we identified and quantified up to eight targeted, high-impact, low-risk cost interventions.

These opportunities spanned areas of expenditure the business had not previously recognised as readily addressable. We translated them into a focused programme designed to deliver margin improvement within six months, giving leadership a clear view of where to act and the potential commercial benefit.

The outcome

The business gained a quantified route to short-term margin improvement, focused on protecting capacity through a challenging trading period.

We continue to work with the leadership team on medium- and longer-term strategies, building on the initial interventions to strengthen the business’s cost position over time.
